Weird brake behaviour 120-130 1965

My 1965 122S (single circuit brake system) has a brake problem that stumps me at the moment.

The first time I depress the brake pedal, it reaches almost all the way to the bottom before I get effect. Second and third time, it engages much earlier, i.e. almost immediately.

First thing I checked was air in the system, so I bled the brakes tonight, but I still have the same problem. Either I didn't do it properly, or something else is wrong.

As far as I can tell, there's no power assist installed.

Does anyone have any suggestions on what to look at next?
