odd ac/heat problem 200

Hello all. This concerns my '88 240 which has been converted to R134. Last winter I had typical, Volvo melt the dashboard heat. When spring came the AC was not cold enough. I put in two cans of freon to no avail. Today, due to a leaking heater hose, I replaced the heater and radiator hoses plus the coolant. When I finally won the battle with the heater hoses, I started her up. I turned on the heat and it only blew warm air. I switched it to AC and it proceeded to deliver glorious cold air. I knew I couldn't leave it running all summer so I switched back to heat. It then delivered furnace like heat. Of course when I switched back, the AC disappeared like a desert mirage. Could it be the heater valve, the switch, something else or am I in need of mental help?
